Context

I led a strategic consulting engagement for a social impact organization operating across France and Senegal, with the objective of helping its executive team design a business model capable of supporting long-term growth.

The organization was already delivering measurable impact, supporting more than 3,000 beneficiaries through programs focused on sport, education and social inclusion. While its mission was well established, its development relied primarily on public funding and one-off donations, making long-term growth difficult to sustain.

Over several months, my role was to build an objective strategic assessment, challenge the leadership team's assumptions and develop a growth roadmap based on evidence rather than intuition.

The challenge

I led a multidisciplinary team of five senior professionals with complementary expertise in human resources, finance, program management, entrepreneurship and strategy.

I structured the engagement from end to end: defining the methodology, organizing the workstreams, allocating responsibilities, facilitating executive workshops, coordinating activities across France and Senegal, and consolidating the analysis into recommendations presented to the executive team.

Our first priority was to establish a shared understanding of the organization's current situation.

Rather than starting from the founders' proposed solutions, we focused on understanding how value was actually created, which factors constrained growth, and which risks could undermine the organization's long-term sustainability.

We assessed the business model, value chain, governance, revenue streams, partnership ecosystem, market positioning and the interactions between activities carried out in France and Senegal.

To validate our findings, we combined executive interviews, stakeholder feedback, a field survey, strategic workshops conducted across both countries and benchmarking against comparable organizations.

My role was to bring together multiple sources of information, challenge conflicting perspectives and transform complex analysis into clear, actionable recommendations.

Our objective was not to validate existing assumptions.

It was to challenge them, provide an objective basis for strategic decisions and identify the levers that could strengthen both long-term value creation and organizational resilience.

 

Results

For the first time, the executive team gained a consolidated view of the organization's operating model, value creation drivers and the conditions required to support sustainable growth.

The strategic assessment became the foundation for a transformation roadmap structured across three implementation horizons. Key recommendations included diversifying revenue streams with a target of 40–50% recurring income, building a portfolio of six strategic partnerships, developing a partner acquisition roadmap targeting six partnerships within the first year and more than thirty within three years, strengthening governance, formalizing the cross-border value chain between France and Senegal, and implementing impact measurement indicators to support strategic decision-making.

Beyond the recommendations themselves, the engagement reframed what initially appeared to be a funding issue into a broader discussion about strategy, business model design, governance and organizational scalability.

It also demonstrated that a consulting approach grounded in analysis, data and collective intelligence can effectively support executive decision-making regardless of sector or organizational context.

What this experience enables me to bring to organizations today

This engagement fundamentally shaped my approach to strategic consulting.

It reinforced my belief that a sustainable business model is never built on revenue streams alone. It results from the alignment of a compelling value proposition, effective governance, execution capabilities, a strong partner ecosystem and well-defined investment priorities.

Today, I begin every strategic engagement by establishing an objective understanding of the organization's current situation before defining its future direction. I analyze value creation mechanisms, organizational dependencies, capabilities and ecosystem dynamics to identify the initiatives that will generate the greatest long-term impact.

This approach enables organizations to make better-informed strategic decisions, prioritize investments more effectively, strengthen the resilience of their business model and translate strategic ambition into a practical, executable transformation roadmap.
